A U.S.-based kitchen cabinet company that installs over 10,000 cabinets per year across residential and commercial projects. The company was purchasing all of its cabinets from a large domestic wholesaler and needed to move to direct factory sourcing in Vietnam to improve margins, control quality, and secure supply at container-level volumes.

Matching a wholesaler's product spec while cutting out the middleman

The client's entire operation depended on cabinet specifications that matched their current wholesaler's product exactly. Any deviation in materials, hardware, finish, or dimensions would create problems on the job site. They needed Vietnamese factories that could produce face-frame and frameless kitchen cabinets with solid wood frames, plywood interiors, soft-close hardware, and a finish that matched their existing product line precisely.

The client also needed to maintain the ability to backfill from the wholesaler if inventory ran low during the transition, which meant the Vietnamese product had to be identical enough to intermix with existing stock. Physical samples were shipped to Vietnam so factories could match them exactly.

Factory sourcing, sample matching, and a 2-week guided factory tour

Factory Identification

We identified and vetted kitchen cabinet manufacturers across Vietnam capable of producing both face-frame and frameless cabinets to U.S. specifications, including CARB P2/TSCA Title VI compliance for plywood and low-VOC finishes.

Sample Coordination

The client shipped physical cabinet samples to our team in Vietnam. We handled customs clearance and distributed them to shortlisted factories for matching. Each factory received the samples alongside detailed specifications so they could quote against an exact reference.

2-Week Guided Factory Tour

The client flew to Ho Chi Minh City for nearly two weeks of factory visits. Our sourcing specialist accompanied him to every meeting, providing bilingual translation, scheduling, and transportation across multiple manufacturers in the Binh Duong industrial area.

Quotation & Factory Selection

We collected and compared quotations from multiple factories across both face-frame and frameless categories. The client evaluated pricing, production capability, and sample quality during the visit and selected a factory before leaving Vietnam.

From Wholesaler Dependency to Direct Factory Sourcing

The client selected a manufacturer during the trip and began placing container orders directly. What started as a single sourcing project has evolved into an ongoing production relationship that has been active for over two years.

From one-time project to ongoing production partner

More than two years after the initial factory tour, the client is still producing with the manufacturer that Cosmo Sourcing connected them with. The transition from wholesaler to direct sourcing gave them better margins, direct quality control, and a supply chain they own rather than rent.

With teams now operating across multiple countries and 10,000+ products sourced, the company has become a go-to resource for brands and businesses that want direct factory relationships without the guesswork.

When Jim writes about sourcing, it comes from real experience: factory floors, supplier negotiations, and the kind of hard-won knowledge you only get by doing this work for over a decade.
