From Working Prototype to Factory-Ready Production in Vietnam
Ryan is the founder of a wellness products company based in the United States. He had designed and built a working prototype of a fully custom furniture piece that combines hardwood construction, metal framework with adjustable mechanisms, and upholstered surfaces with multiple foam densities. He had CAD files, engineering drawings, and a clear vision for the product, but needed a manufacturing partner who could turn his prototype into a production-ready design at scale.
A multi-material product with serious IP protection requirements
Ryan's product isn't a standard piece of furniture. It combines hardwood, metal, upholstery, and mechanical components into a single assembly, which means the factory needs woodworking, metalworking, and upholstery capabilities all in-house. Most furniture factories specialize in one material. Finding one that can handle all three while maintaining the precision his design requires was the core challenge.
Equally important: Ryan's design is proprietary and represents years of development work. Every factory that received his drawings needed to sign a non-disclosure and non-compete agreement before seeing any specifications. This level of IP protection added complexity to the factory search but was non-negotiable for Ryan.
Factory search, IP protection, guided visits, and ongoing production support
Multi-Capability Factory Search
We identified furniture manufacturers in Vietnam with combined woodworking, metalworking, and upholstery capabilities. The search focused on factories large enough to handle Ryan's projected volume of 15 to 30 containers in the first year while maintaining the quality his design demands.
IP Protection & NNN Agreements
Before any factory received Ryan's CAD files or engineering drawings, we ensured non-disclosure and non-compete agreements were signed. This added time to the process but protected Ryan's proprietary design throughout the sourcing phase.
Guided Factory Visits
Ryan flew to Vietnam to evaluate factories in person. Our sourcing leader guided the visits, providing translation and helping Ryan assess each factory's production floor, equipment, and organizational capabilities firsthand. The visits confirmed which manufacturer could handle all three material categories under one roof.
Sample Development Support
After selecting a factory, we've stayed involved through the entire sample development process: coordinating Pantone color matching for metal finishes, wood stain approvals, upholstery material selections, and hardware modifications. Cosmo acts as the bridge between Ryan and the factory as the product evolves from prototype to production-ready design.
From Prototype to Production-Ready in Vietnam
Ryan found a factory that can produce his multi-material furniture piece entirely in-house. Sample development is underway with Pantone-matched finishes, custom hardware, and multiple upholstery options. The first production order is being prepared.
From one product to two, and still going
Before his first product has even shipped, Ryan is already planning a second product with Cosmo Sourcing in a completely different category. That's the kind of confidence that only comes from working with a team that handles the complexity so you can focus on building the business. From IP protection to factory visits to Pantone-matched sample approvals, Cosmo has been involved at every step.
