For US brands, Mexico delivers the shortest total lead times: 30 to 45 days from approval, with shipping measured in days rather than weeks. For European brands, Turkey (30 to 60 days) and Morocco (45 to 60 days) offer the same nearshore speed advantage. In our experience, most brands that switch to nearshore production do it for replenishment speed on proven styles, while keeping their initial development and core production in Asia where the technical capabilities are deeper.
How Do You Choose the Right Sourcing Country?
Start with your product, not the country. If you are developing compression leggings with graduated support zones, your options narrow immediately to Vietnam, Sri Lanka, Indonesia, or China. If you need 10,000 cotton-poly performance tees at the lowest landed cost, Bangladesh or Pakistan is the starting point.
Then layer in your constraints: target landed cost (including shipping, duties, and compliance), replenishment speed after the first order, certification requirements from your retail partners, and MOQ requirements for the first production run.
In our experience, most activewear brands end up working with factories in two or three countries to cover their full product range.
